# Prompts for AI leads

> Prompts for admins and core team in Claude or ChatGPT: review the programme, run your own discovery, triage and score the backlog, promote ideas into your own projects or to Kowalah, and keep the AI estate in order.

These prompts are for the people who run AI across the organisation: your Kowalah **admins** and **core team**. Members can run some of them, but they'll only see their own opportunities and can't triage.

> [!NOTE]
>
> Running your own discovery and promoting ideas into your own projects need the Business plan or Kowalah Managed Services. If an option is missing, Kowalah will tell you. Triage (shortlist, park, reject, merge, rescore) is open to admins and core team on every plan.

## Review the programme

### Steering group prep

```text theme={null}
Prep me for Thursday's AI steering group. Use Kowalah to review our
programme: coverage across the operating model, where the constraints
are concentrated, and whether the work in flight is aimed at them. Test
it against our vision map and be honest about the gaps.
```

Uses the `programme-review` skill.

### A dashboard, deck or one-pager

```text theme={null}
Use Kowalah to build me a one-page dashboard of our AI programme:
coverage by function, opportunities by status, work in flight and
outcomes against our vision measures.
```

Uses the `programme-views` skill. Ask for a board deck, a written update or a chart instead and it shapes the same data to fit.

### Progress against the vision

```text theme={null}
Use Kowalah to show me our vision map and how we're tracking against
each success measure, with claimed and verified outcomes kept apart.
```

## Run your own discovery

A discovery invites a group of people to put forward ideas against a brief, over a set window. You set it up in conversation, then launch it in the Kowalah app, which sends the invitations.

### Set one up

```text theme={null}
Help me start a Kowalah discovery for the Finance team. The brief is
"Where do you spend time rekeying or reconciling data?" It should close
on 28 November and we're aiming for 30 ideas. Draft the brief with me,
then set it up under our Finance transformation project and invite
these people: priya.shah@example.com, tom.reed@example.com,
ana.lopez@example.com.
```

Kowalah creates the discovery as a draft and gives you a link to launch it in the app. A discovery needs a goal, a close date and at least one person invited before it can launch. Discoveries Kowalah runs for you are managed by your Kowalah team, so you can't change them here.

### Adjust the audience

```text theme={null}
Add sam.okafor@example.com and lee.wong@example.com to our Finance
discovery, and take jo.bell@example.com off the list.
```

Once a discovery is live you can still rename it, change the target number of ideas and move the close date later.

### Close it

```text theme={null}
Our Finance discovery has had three weeks. Close it and tell me how
many ideas came in and from how many people.
```

## Triage the backlog

### Play back what came in

```text theme={null}
Use Kowalah to list every opportunity from our Finance discovery, with
department, ICE scores and a one-line summary of each. Group similar
ideas together so I can see the themes.
```

This lists every opportunity in the organisation, not just the newest, so it works for a workshop playback.

### Merge duplicates

```text theme={null}
Find the duplicates in our Finance discovery and suggest which ones to
merge. Show me the full list before you merge anything.
```

Merges work within the same discovery.

### Run an ICE scoring session

```text theme={null}
Let's run an ICE workshop on the Finance discovery ideas. Go through
them one at a time, show me the current Impact, Confidence and Ease
scores and reasons, and let me rescore each one.
```

### Shortlist, park and reject

```text theme={null}
Shortlist the top eight Finance ideas by ICE score. Park anything that
depends on the ERP upgrade. Reject the two that duplicate work already
in flight, with a short reason each raiser will see. Show me the whole
set before you make any changes.
```

The reason for a rejection is shown to the person who raised it, so write it for them.

## Take the shortlist forward

A shortlisted idea can go two ways: into one of your own projects, for your team or a partner to deliver, or to Kowalah, asking us to take it on.

### Into your own project

```text theme={null}
Promote OPP-0142 and OPP-0157 into our Finance transformation project as
deliverables. Create a new project called "AP automation" for OPP-0163.
```

This creates the deliverable straight away, at the planning stage. Kowalah isn't involved unless you ask.

### Ask Kowalah to take it on

```text theme={null}
Ask Kowalah to take on OPP-0171 as a deliverable in our managed project.
```

This sends it to Kowalah as a request. Your Kowalah team reviews it and accepts it into the project.

> [!TIP]
>
> Kowalah asks for a reason behind each Impact, Confidence and Ease score before promoting an idea. If any are missing, it helps you fill them in first. To raise something as an Expert Request instead, use the [Kowalah app](https://docs.kowalah.com/platform/expert-requests.md).

## Keep the AI estate in order

### Shadow AI and renewals

```text theme={null}
Use Kowalah to show me our AI estate. Which tools are unsanctioned or
unowned, which train on our data, and what renews in the next 90 days?
```

Uses the `ai-estate` skill.

### Add a tool to the register

```text theme={null}
Add Granola to our AI register. It's used by the sales team on
individual Pro licences, there's no DPA yet, and the owner is our Head
of Sales Operations.
```

### Ask everyone to share their tools

```text theme={null}
Draft a short message I can send to all staff asking them to run "share
my AI tools" with Kowalah in Claude or ChatGPT, and explain why it
matters.
```

People then run the `my-ai-tools` skill themselves and choose what to share.

## Verify outcomes

```text theme={null}
Use Kowalah to show me the outcomes recorded against our vision
measures that are still unverified. For each, show how the figure was
arrived at and any evidence, and let me verify them one at a time.
```

Verification is in your name. If someone later changes a verified figure, it goes back to being a claim.

## Weekly programme update on a schedule

```text theme={null}
Set me up a scheduled task that drafts my weekly programme update from
Kowalah every Friday at 2pm, ready for me to edit and send.
```

Uses the `scheduled-tasks` skill.
